Serpent Realms: The Ancient Fanged Empires
Cobra Nobility, Python Warriors & the Coiled Dynasties of the Sand-Temple Kingdoms
In the deep desert canyons where the red rock is older than memory, the serpent-folk built their empire before the surface-walkers had language. The Naga-serpentine humanoids with powerful coiled lower bodies and humanoid upper forms-organize their society around the four Great Bloodlines: the Cobra-born nobility with their magnificent expandable hoods; the Python Wardens who guard the ancient temple vaults with coiled strength; the Viper Cadre, the assassins and shadow-diplomats who move where others cannot follow; and the Rattlecaller Shamans who commune with the deep-spirits through the sacred percussion of their own bodies. Their civilization is ancient beyond reckoning, carved into canyon walls in a script that predates every other writing system in the known world. Now the ancient Shedding Prophecy speaks of the Great Skin-a metaphysical molt that will transform the Naga into something beyond what they currently are. Two interpretations exist: transcendence, or extinction.

1. Setting Overview & Tone
High-Concept Pitch: Serpent Realms is ancient high fantasy-the weight of millennia, the grandeur of a civilization that predates everything around it, and the specifically serpentine qualities of patience, precision, and transformation built into the setting’s DNA. The Naga are not monsters; they are the inheritors of the world’s oldest civilization, and they know it with an unhurried certainty that makes other peoples uncomfortable.
The setting tone is mythic and grave, with a strong current of the philosophical: Naga culture is deeply concerned with transformation (shedding is a literal regular event in their biology; the idea that the self is not static is built into their experience of existence). The Shedding Prophecy-whatever it means-is therefore not frightening to most Naga in the way it might be to other peoples. Change is natural. What concerns them is the question of whether the Great Skin leads to transcendence or ends them.
Sensory Pillars:
- Sight: Deep red canyon walls carved with relief scripts and murals over thousands of years, the oldest carvings weathered and the newest sharp; Cobra-born nobility in the moonlight with their hoods fully extended, each hood bearing unique pattern-markings that identify house lineage the way a coat of arms does; the temple vaults guarded by Python Wardens-vast underground chambers where the Python coil in meditative stillness, their scales the color of ancient stone, visually indistinguishable from the pillars until they move.
- Sound: The Rattlecaller ceremonies-a sound both primal and precise, individual shamans finding harmonics with each other in a collective percussion that the deep-spirits find irresistible; the deep, resonant hiss of Cobra-born oration (Naga communication uses sibilant frequencies that carry meaning no written record can fully capture); the silence of the deep temple vaults, which is a different kind of silence than other silences.
- Touch & Smell: The dry mineral warmth of canyon sun absorbed in stone through generations; the cool air of the deep temple vaults where the Python Wardens rest; the distinctive scent of fresh-shed Naga skin, which the Rattlecallers collect for divination purposes; the faintly metallic smell of a Viper Cadre operative’s venom-detectable if you know what you’re smelling, innocuous if you don’t.

2. The Four Great Bloodlines
Cobra-born (Hood Nobility): The governing aristocracy. Their hoods identify house, rank, and mood simultaneously-expanded hood means high alert or formal authority, relaxed hood means casual context. Cobra-born read other Cobra-born with extraordinary nuance through hood body language alone. Their magic is Presence-based: the ancient Gaze-Working, a form of focused attention that affects the nervous systems of those it’s directed at.
Python Wardens: The guardians of the temple vaults and the physical tradition of the Naga. Python Wardens do not fight-they hold. Their entire combat philosophy is based on controlling space, controlling position, and waiting for opponents to make mistakes. They are extraordinarily patient and virtually immovable once they’ve chosen a position.
Viper Cadre: The shadow diplomats, intelligence operatives, and when necessary, assassins of the Naga kingdoms. Viper Cadre operate by the principle that the right information delivered to the right person at the right moment prevents more violence than any army. They are rarely seen, often heard, and always underestimated until it’s too late.
Rattlecaller Shamans: The spiritual and historical authorities. Rattlecallers commune with deep-spirits (ancient entities that have inhabited the canyon systems since before the Naga civilization) through percussive ritual. They are also the primary historians-their oral tradition is so precise and so old that Rattlecaller recitation is accepted as legal evidence in Naga courts.

3. Factions & The Shedding Prophecy
The Transcendence Faction: Interprets the Great Skin as the Naga’s evolution into something beyond their current physical form-the shed of the physical body itself, leaving a consciousness of pure serpentine essence. They welcome the prophecy.
The Preservation Council: Believes the Great Skin metaphor means the death of Naga civilization as it currently exists-its values, its structures, its memories-and must be prevented or redirected.
The Deep-Spirit Witnesses: Ancient entities who have been in the canyons longer than the Naga. They are not gods; they are very old things that have opinions. The Rattlecallers consult them. Their most recent message: “It is already beginning.”

4. Unique Mechanic
Coil Grapple: Free action. Grappled opponent requires Force 2 roll to escape, -1d6 to all physical actions while held.
Venom Pool (Viper Cadre): 1-6 charges. Spend to apply on contact:
- 1 charge: Minor (slowed)
- 2 charges: Moderate (paralysis)
- 3 charges: Severe (unconscious)
Spirit Percussion (Rattlecaller): Rattle at a specific frequency to call/calm/command deep-spirits within 30m. Requires 1 scene of sustained percussion. Each frequency corresponds to a different spirit-instruction.
Hood Body Language (Cobra-born): In scenes involving Cobra-born characters, the Storyteller provides additional social information through hood descriptions. Cobra-born characters can read these with +1d6 to Presence checks involving other Cobra-born.

5. Character Archetypes
Archetype 1: The Cobra-born Heir
A nobility heir who has received a private Rattlecaller warning that the Great Skin is not metaphor-it is literal, biological, and imminent, and it will transform the heir specifically as a harbinger for all Naga.

Archetype 2: The Python Warden in Motion
A Warden who has left their vault post for the first time in twenty years because the deep-spirit in their vault’s care gave them a message the other Wardens don’t know about yet.

Archetype 3: The Viper Cadre Historian
An operative who has been collecting evidence that the Shedding Prophecy was deliberately mistranslated-by a cobra-born house-to serve political purposes three centuries ago. Has the original Rattlecaller oral record.

6. Starter Scenario & Why It Matters
The Shedding Council: A full assembly of all four bloodlines, convened because three separate deep-spirits issued identical messages to three separate Rattlecallers simultaneously. The message: a specific canyon coordinate, a specific date (seven days from now), and the word “witness.” No interpretation has been agreed upon. The characters are sent to the coordinate to see what will happen. Every bloodline faction believes the Shedding will validate their interpretation. All of them have agents in the party.
Why It Matters: Serpent mythology appears across virtually every human culture on Earth-as divine wisdom (the Nagas of Hindu mythology, the serpent wisdom of Egypt), as primal danger (countless tradition’s monsters), and as transformative symbol (the shedding of skin as death and rebirth). The Serpent Realms places serpentine anthropomorphics inside that mythological weight and asks what a civilization built on those qualities-patience, transformation, venom, vision-would actually look like when faced with a prophecy it cannot interpret.
